Cmax/Focus Brake issue

My Diesel Cmax has a brake issue. Bit scary as it's the missus's car and we have a toddler. You start the car from cold and the brake pedel is stiff as you like. Almost as if the power brakes aren't working. Very little braking effort. Literally 2min later the brakes are working perfect and keep on being perfect. When starting from hot no problems. Then leave it overnight, same problem.

Any ideas?

Start by checking for a vacuum at the servo when cold

As above sounds like a collapsed servo hose or faulty or leaking vacuum check valve, if not could be abs pump fault.

I'll have to google how to do those things, no experience with these systems.

As it is a diesel, does it not have a vacuum pump somewhere?

No experience, but I have heard some are part of the Alternator.

Maybe the more experienced Ford guru's could comment.

Often driven off the cam too but no experience either with these engines
