I have a twin brake master cylinder setup which has been bleed up ok without any air. Its seams a little spongy still but i dont know how far the pedal has to travel before it goes rock solid?

First -- Adjust up the rear brakes --- eg slacken hanbrake cable and run the self-adjusters up until the pads or shoes just clear the discs or drums.

Stand on the brake pedal till it stops moving then give some more till your leg starts to shake, the pedal should not creap down, if it does then you have air in the system or master cylinder problems.
If there is no leak and the brakes have been bled then its probably master cylinder seals.
Trust me i have just fitted a new old stock Sierra master cylinder after fitting 3 second hand jobs
